Realtraker (construction ERP) and BidConnect (contractor-builder bidding) had related founders and two separate dev teams. Both were building toward the same end client. Neither team had a discovery-to-spec flow that survived contact with the customer.
// What broke
The same break in two places. Engineers in both teams were context-switching between business logic and architecture, requirements were getting reinterpreted between sales calls and sprint planning, and the two products were quietly solving the same problem without anyone noticing.

Embed in both teams
Forward-deployed engineers sat inside the dev teams at Realtraker and BidConnect — same standups, same repos, same on-call rotations.
Rebuild discovery-to-spec
Requirements moved cleanly from end-client conversations into build-ready specs. No reinterpretation between sales and engineering.
Instrument the pipelines
Both pipelines now generate their own documentation. Specs and tests are byproducts of the workflow, not extra work for the team to remember.
Surface the overlap
Pipeline clarity made the convergence visible. Two products were solving the same end-client problem — we surfaced it. We didn't design it.
